Ballast Nedam Development is an ambitious real estate developer. In 2024, the company found itself at a turning point: with a growing number of projects, the need for structure, clear communication, and strategic-level guidance became increasingly urgent. Too Much Tech was asked to assess and, where necessary, realign both the organizational processes and company culture for continued growth.

The challenge
With dozens of active projects, established operational teams, and a highly driven leadership team, Ballast Nedam Development has some of the critical components for faster growth. But while the team members had plenty of knowledge and energy, its existing work structure offered too little clarity and stability. This hampered collaboration and invited ad-hoc problem solving.
Based on our two month deep dive into the BND process, we proposed a centralized space where all project information was visible, a clear distribution of roles at an operational level. More effective communication creates more room for strategic leadership instead of day-to-day operational involvement.
Our approach
To help Ballast Nedam Development progress both operationally and strategically, we took a two-pronged approach: a technical restructuring of work processes, combined with a cultural shift in leadership and ownership.
Using the Monday.com platform, we implemented a comprehensive digital structure that brings together all ongoing projects. For each project, all relevant data is clearly visible, such as status, key people, and deadlines, ensuring everyone in the organization works from the same up-to-date information. In addition, we set up dedicated workspaces per project, with project-specific information that keeps teams focused and ensures each project runs as efficiently as possible. For the board, we developed dashboards that offer insights on both a macro and micro level. Each board member now has a personalized dashboard tailored to their specific role and responsibilities.
Impact 🔎: This digital structure provides a solid foundation for focused collaboration, eliminates redundant work, and accelerates decision-making.
Alongside the technical implementation, we also partnered with the board to lead a cultural transformation, focused on role clarity and strategic leadership. We helped shift the leadership team’s focus from day-to-day involvement to steering the organization at a strategic level. By sharpening organizational goals and redistributing responsibilities, the board gained more space to lead from the top. In addition, we mapped out roles and responsibilities per team, making it clear who is accountable for what within each project.
Impact 🔎: This organizational approach has led to greater autonomy, improved collaboration, and reduced operational dependency.
The result
The implementation of Monday.com has brought structure and clarity. Projects are now centrally and clearly organized, with dedicated workspaces containing all relevant project-specific data. The personalized dashboards for board members deliver the insights they need to make timely, well-informed decisions, significantly reducing dependency on ad hoc meetings or fragmented information.
By working with the board on role definition and strategic leadership, the organizational culture has shifted fundamentally. The focus has moved away from operational involvement and toward long-term strategic direction. With responsibilities clearly defined, teams now operate more independently, while the board has more space to steer the company’s vision and future.

Our efforts helped BND shift towards more proactive ways of working. The results delivered immediate improvements, but more importantly, they paved the way for sustainable growth. "The difference is in the calm: we now trust the process instead of keeping tabs on everything ourselves." - Eray Koçay, Chief Investment Officer
The story of Ballast Nedam Development shows that digital tools only create real value when paired with clear processes and strong leadership. By addressing both the systems and the people behind them, we were able to help drive lasting transformation.
